I Have Been in Rooms Like Yours

For almost two decades I worked in 24/7 live operations at sea — starting at the bottom and working my way up to a senior manager in a career that never clocked out.

Teams drawn from more than sixty nationalities. High-compliance, high-surveillance environments where the pressure was constant and the margin for error was small.

I grew into leadership the way most people do — by watching and doing it. Learning from people who led well, because they had the inner qualities and the good instincts for it. Learning just as much from people who didn't. There was no decided school of leadership, and little investment in developing people as leaders. You either had it in you or you didn't. You either got away with it, or you didn't.

I built mine brick by brick, through trial and error, thousands of days, situations, decisions, meetings, projects, interactions, conflicts, triumphs and failures, over nearly two decades.

In my last years as a senior manager, I took and active interest in the science of leading and I did some research, study and courses on my own and that allowed me to see that what was strongest with my teams was trust. I had built that organically — not from a framework, but from years of working out and feeling what actually holds people together. But now I know how and why I succeeded at it and I now consider it the foundation of any real relationship, professional or otherwise.

And I know how to build it.

What I didn't see...

As a leader, I always held a good margin for the limits in humanity and biology  in my teams. I never assumed that underperformance was simply a failure or lack in the person — I always asked whether the workload was too much, whether the tools were missing, whether the conditions were fair.

Yet, I never turned those questions on myself - The same issues in me I read as personal failure. A lack of competence. A lack of efficiency. So I burned out.

It took working with a coach to see what was actually happening — that I was extending every consideration to everyone except myself.

The sentence that broke it open: leaders are humans too.  (thank you Jurgita)

Why I coach

When I started looking at what came next, it became clear that the part of my work that had always nourished me was the people part. The mentoring. The developing. The motivating. The being genuinely useful to someone in a hard moment.

I was surprised by how close that already was to coaching. Formalizing a coaching framework, getting certified — it felt less like a career change and more like naming what I had already been doing, across an unusually varied and large sample of humanity.

I am fully committed to this. It is what I am best at, and I am privileged to have had a priceless and unique experience to bring in. Helping any leader and manager and supporting them in any situation or scenario is just another day at work for me.

It takes a lot to phase me, bring it in.

Who I Work With

Stefania Codarcea - Leadership coach with high-stakes operational experience

I work with hard working, committed leaders who are facing something their experience hasn't fully prepared them for.

   First-time managers finding their footing.

   Experienced leaders hitting something new.

My boundary is simple: willingness to look honestly at your situation and take ownership of your part in it. I can work with people who are slow or scared or in the middle of a crisis. I cannot work with people whose locus of control sits permanently outside themselves.

If you're willing to own your part — that's enough to start.
